Case Study: How Healthcare Plus Solutions Group Turned a Proprietary Leadership Development Methodology Into a Production MVP

From Product Vision to a Working Healthcare Leadership Platform

Executive Summary

Healthcare Plus Solutions Group had a clear vision for digitizing its proprietary approach to healthcare leadership development.

The organization had already developed its Precision Analysis Model for Leadership Training and Development, along with initial product wireframes describing how the methodology could operate through a software platform.

The challenge was moving from a defined concept to a working product.

The envisioned platform needed to support leadership assessments across different client organizations, compare individual self-assessments with evaluations from one-level-up leaders, accommodate organization-specific competency frameworks, and generate structured leadership development reports.

Cadensoft was engaged to translate that vision into a focused minimum viable product (MVP).

Working directly with HPSG’s business stakeholders, Cadensoft refined the requirements, established practical scope boundaries, and developed the core assessment and reporting workflows.

A key part of the engagement involved distinguishing functionality essential to the first release from capabilities that could be introduced later. This included deliberately deferring pricing-model management functionality to reduce the initial MVP investment.

The first production release launched on December 2, 2025, approximately four months after the formal engagement began.

The resulting platform established a working digital foundation for HPSG’s leadership development methodology and created a path for continued product investment.

Client Background

Healthcare Plus Solutions Group is a healthcare leadership development and consulting organization focused on improving leadership performance within healthcare organizations.

Its proprietary Precision Analysis Model for Leadership Training and Development provides a structured approach to evaluating leadership capabilities and identifying development opportunities.

HPSG envisioned a software platform that could support the application of this methodology across the organizations it serves.

Before engaging Cadensoft, the organization had already invested in defining the product experience.

Existing Figma wireframes outlined the envisioned platform, and a high-level backlog provided an initial view of the functionality required.

The opportunity was therefore not to invent a new product concept.

It was to transform an established methodology and defined product vision into working software that could support real client engagements.

The Challenge

Translating a Complex Leadership Methodology Into Software

A clearly defined product vision provides an important starting point, but it does not eliminate the complexity of building the product.

HPSG’s leadership development methodology involved more than collecting assessment responses.

The platform needed to support Leader Skills Assessments, Learning Strategies and Problem Solving Assessments, and Onboarding Assessments, each serving a different purpose.

The Leader Skills Assessment helped identify leadership strengths and areas for development by comparing the Leader’s self-assessment with their 1-Up Leader’s evaluation.

The Learning Strategies and Problem Solving Assessment helped Leaders understand how they approach learning and solve problems, providing insight to guide their development.

The Onboarding Assessment helped establish an initial understanding of the Leader’s background and development needs, providing a starting point for their leadership development journey.

These assessments also supported ongoing development through OSAR: Outcomes, Skills, Actions, and Resources. Leaders could select skills they needed to strengthen, define the outcomes they wanted to achieve, identify actions to take, and specify resources to support their progress. OSAR provided a structure that Leaders could continue working on and refining throughout their development journey.

Implementing this required clear decisions about assessment assignment, participant responsibilities, access to results, and how Leaders would create and update their development plans.

Reporting introduced another layer of complexity.

Leadership Skills Reports needed to translate assessment results into meaningful comparisons through charts and numerical values. Detailed requirements for typography and layout also needed to be reflected in the generated reports to maintain HPSG’s expected presentation format.

The challenge was bringing these assessment workflows, ongoing development activities, and reporting requirements together while keeping the first release within a practical MVP.

Why Existing Product Designs Weren’t Enough

HPSG entered the engagement with an established vision and existing wireframes.

Those assets provided valuable direction, but turning them into production software required additional decisions.

Wireframes can communicate how a product should look and how users might interact with it.

They do not necessarily define every rule governing the underlying workflows.

For example, the platform needed to address questions such as:

How should leadership skills and measurement criteria vary between organizations?

How should self-assessment and one-level-up evaluations be compared?

Which participants should be required to complete particular assessments?

How should CEO-level participants be handled?

What information should different leadership roles be permitted to access?

How should reporting reflect differences in assessment configuration?

These questions required direct collaboration with the business stakeholders responsible for the methodology.

There was also a financial consideration.

The original product designs included functionality for managing pricing models, but that capability was not essential to establishing the core assessment platform.

Cadensoft recommended deferring it until after the MVP.

HPSG agreed, allowing the initial investment to remain focused on the capabilities needed for the first release.

This decision illustrates an important principle of product delivery: a well-defined vision still benefits from disciplined prioritization.

The Cadensoft Approach

1. Build From the Existing Product Vision

Cadensoft began by reviewing HPSG’s existing wireframes, product concepts, and high-level backlog.

Rather than restarting discovery from the beginning, the team focused on identifying what was already defined, where requirements needed clarification, and which capabilities were necessary for a viable first release.

This preserved the work HPSG had already completed while translating the vision into a more actionable development scope.

2. Establish Clear MVP Boundaries

Cadensoft worked with HPSG to distinguish essential functionality from features that could be delivered in subsequent phases.

The decision to defer pricing-model management was one example of this approach.

By removing functionality that was not required for the initial assessment experience, the project could concentrate on delivering the product’s core value.

This helped maintain greater control over the initial development investment.

3. Translate Business Rules Into Product Requirements

Detailed requirements were gathered directly from stakeholders responsible for HPSG’s leadership development methodology.

These discussions addressed assessment types, leadership skills, weighting, measurement criteria, participant roles, and reporting logic.

The requirements were translated into development work and moved through a structured product-owner acceptance process.

This ensured that implementation decisions remained connected to the intended business experience.

4. Design for Multiple Client Organizations

The platform needed to support HPSG’s downstream client organizations without requiring a separate application for each one.

Cadensoft implemented configurable leadership skills and assessment criteria so the core platform could accommodate differences between organizations.

This established an important foundation for future use across multiple client environments.

5. Refine Reporting Through Direct Collaboration

Assessment reporting was central to the product’s value.

Cadensoft worked through detailed report requirements with HPSG, refining how results, charts, numbers, and assessment comparisons would appear.

This included adjustments to presentation details to ensure the resulting Leadership Skills Reports aligned with the client’s expectations.

6. Establish a Controlled Production Release Process

As development progressed, Cadensoft coordinated production readiness, deployment requirements, and release approvals.

The first production release was deployed on December 2, 2025.

A second production release followed on December 11, with early production support addressing issues identified after launch.

The engagement established a practical foundation for continued releases and product improvements.

Strategic Takeaway

A successful software initiative does not always begin with an undefined problem or an idea that needs to be discovered.

Sometimes the client already understands the opportunity, possesses the domain expertise, and has invested significant effort into defining the product.

The remaining challenge is execution.

Healthcare Plus Solutions Group brought an established leadership development methodology and a clear product vision to the engagement.

Cadensoft helped translate that vision into a focused MVP by refining business requirements, controlling scope, implementing complex assessment workflows, and moving the resulting product into production.

The broader lesson is that predictable product delivery depends on more than development capacity.

It requires disciplined decisions about what to build, what to defer, how to translate business expertise into product behavior, and how to establish a foundation for continued investment.

For HPSG, those decisions helped turn a proprietary methodology into a working digital platform.

Operational Impact

Z

A Defined Product Vision Became a Production Platform

The most important outcome was the transition from wireframes and product requirements to functioning software.

HPSG’s proprietary leadership development methodology could now be supported through a purpose-built digital platform.

Z

Initial Investment Remained Focusedctured Communication

By explicitly deferring functionality that was not essential to the MVP, the project concentrated investment on the assessment, configuration, onboarding, and reporting capabilities required for the initial release.

The deferred functionality remained available for future consideration without delaying the core product.

Z

Complex Assessment Logic Became Repeatable

The platform translated leadership assessment rules, participant relationships, and reporting requirements into structured workflows.

This established a repeatable digital foundation for applying HPSG’s methodology across client engagements.

Z

Configuration Supported Different Client Requirements

Organization-specific skills, weighting, and measurement criteria allowed the platform to accommodate different client environments without requiring a completely separate assessment system for each organization.
Z

Bulk Onboarding Supported Client Deployment

Bulk user onboarding made it possible to introduce groups of participants into the platform.

During implementation, an issue affecting bulk upload was identified against a client go-live deadline and resolved the same day.

This demonstrated the importance of supporting the operational requirements surrounding the software, not simply the underlying application.

Z

MVP Launched Approximately Four Months After Contract Execution

The formal MVP agreement was executed on July 22, 2025.

The first production release launched on December 2, 2025, followed by a second release on December 11.

This established a working platform and a production release process within the initial engagement

Z

The Platform Established a Foundation for Continued Development

Following the MVP, HPSG continued investing in the product through additional releases and ongoing support.

The initial engagement therefore created more than a standalone first release.

It established the product foundation and delivery relationship needed to support continued evolution.
